The state of AI restructuring in the middle market.

The 2026 evidence shows a middle market with broad AI investment and leadership support but limited scaled value. The opportunity is no longer basic access to models; it is the disciplined restructuring of workflows, decisions, controls, adoption, and measurement that converts experimentation into an operating result.

Investment is broad; operating value is uneven.

Capital One reports widespread middle-market AI investment and leadership support. McKinsey reports broad organizational use but much lower enterprise scaling. PwC reports that a minority of surveyed PE-backed CEOs see both revenue and cost gains. Different samples and questions should not be merged into one synthetic statistic.

Workflow redesign separates use from scale.

McKinsey’s high performers are materially more likely to redesign workflows. BCG similarly distinguishes a small future-built cohort from organizations that are scaling or generating little material value. The operating implication is consistent: access and pilots are not a durable operating system.
