From pilot to an operating decision: a worked scenario

Otomat editorial · Revised 23 October 2026 · Original edition 16 March 2026

A synthetic review scenario showing how to evaluate a stalled pilot without presenting invented client results as a case study.

  • This is an illustrative scenario
  • Specify a test that could change the decision
  • Make three possible outcomes explicit
  • Keep the financial conclusion open

This is an illustrative scenario

This page is a worked decision exercise, not a client case or verified financial result. Earlier unsupported financial case claims have been removed. For documented anonymous work patterns and their limitations, inspect Results.

Imagine a services business with a document assistant that drafts quickly but leaves reviewers checking every source manually. The observed bottleneck is review effort and missing source provenance. More generated pages would not resolve it.

Specify a test that could change the decision

Keep the current method as a comparison. For an authorized representative sample, measure accepted task completion and end-to-end reviewer minutes. Test missing, stale and conflicting sources, including a malicious instruction embedded in a document. Authorization must remain outside the model.

Make three possible outcomes explicit

Continue if independent tasks improve and no critical control regresses. Revise if useful drafts still impose excessive correction effort. Stop if necessary source rights are unavailable or consequential actions cannot be constrained. The exercise does not predict which outcome will occur.

Keep the financial conclusion open

Report measured task results before estimating a cash effect. Record transition and running costs, identify a real expense or throughput mechanism and ask finance to approve attribution. A favorable pilot alone does not justify an annualized company result.

Use the working tools

Blank templates are ungated. Adapt them to the workflow; inputs are not submitted.

Sources and limits

These are Otomat’s proposed operating methods and original decision artifacts. External references inform risk management; they do not certify this method or establish client results. Linked sources were selected for this review; their live revision dates may change.
