AI restructuring and consulting: compare the actual scope
Otomat editorial · Revised · Original edition 16 March 2026
Evaluate advisory and implementation proposals by owner, evidence, delivery capacity and handover rather than category stereotypes.
Category labels are a weak procurement shortcut
Advisory work can help management choose well; implementation capability can help it execute. Either can be purchased from a large firm, specialist team or existing partner. Ask what the actual team is contracted to deliver and who remains accountable when a dependency fails.
Compare the same mandate
Give each candidate the same task definition, constraints and representative authorized test. Ask for a responsibility schedule and an acceptance proposal. Compare total client effort alongside supplier fees.
- Strategy: decision quality, explicit assumptions and alternatives.
- Build: integration, quality and permission tests against held-out cases.
- Adoption: staff competency and reviewer burden.
- Operation: monitoring, backup, restoration and practical exit.
Keep commercial incentives inspectable
Performance fees require agreed attribution and exclusions. Fixed fees require scope and change rules. Time-based fees require capacity visibility. None removes the client’s responsibility for data rights, management decisions or acceptance. Request evidence rather than assuming that a pricing model guarantees an outcome.
